Roofing hides its money problems better than other trades. Deposits land in spring and look like profit, supplements arrive months late, and material invoices show up after the job is closed. Plenty of roofers have a great March and no cash in January.
The fix is boring. Job costing on every roof, material and labor separated, deposits held as a liability rather than revenue, and a P&L closed by the tenth. Then marketing decisions get easy, because you see cost per signed roof next to gross margin. The mistake is one bank account for everything.
